Our Method
Six rules apply to every engagement, regardless of size or shape.
- Diagnose before proposing — always
- Design the process before selecting the technology
- Every phase ends in something you can see or use
- Every phase is time-boxed — no open-ended discovery
- The operating partner stays personally involved through delivery
- We say no early, in writing, with a reason
We Start By Checking This Is a Real Fit
A direct conversation, not a pitch: what’s the problem actually costing you, what’s already been tried, who needs to agree before anything changes. If it’s not a fit, you’ll hear that honestly — with a reason.
The Operational Reality Map
We watch how the business actually runs — the real order getting fulfilled, the real invoice getting raised — not just how leadership describes it in a meeting room. The result is a single, concrete artifact: the current workflow, bottlenecks marked and quantified where possible, the three to five highest-leverage issues ranked — giving leadership a clear, evidence-based basis for deciding what to fix first. Useful on its own, even if nothing further happens.
What Gets Fixed First, and How
The highest-leverage, lowest-disruption fix always goes first — building trust before tackling anything harder. This is also where the operating model is settled: who owns which part of the process, which data is authoritative, and where human approval belongs. From here, we recommend the right next step: a Retainer Partnership for ongoing improvement, a Delivery & Handover for a defined build, or — where the numbers don’t justify it — no further engagement at all.
Built in the Open
Only now is the technology fixed: which existing systems stay authoritative, what gets integrated, what gets automated and what gets built. Delivery happens in small, visible increments — something working shown at every check-in, never a status update with nothing to look at. Wherever practical, the new approach is built, tested and refined alongside existing operations, so the business keeps running as normal and the transition only happens once the new way of working has proven itself reliable.
Making Sure It Sticks
The people who actually use the new system get trained, not just the owner. Permissions, approval thresholds, exception handling and monitoring are set with the people who will live with them. Once the new system has proven itself, the old process is explicitly retired — never left running indefinitely in parallel just in case.
Full Control, Back to You
Documentation, access, operational controls and a clear point of contact — handed over properly, so the system can be run and extended without us. What happens next is your informed choice, never an automatic upsell.
We Stay Reachable
A handover isn’t a goodbye. Most clients stay in occasional contact, and some move into a Retainer Partnership for ongoing improvement. Either way, you’re never left wondering who to call if something needs attention.
How Engagements Progress
Almost every relationship begins with a Diagnostic Sprint. What comes next — a Retainer Partnership, a Delivery & Handover, or no further engagement at all — depends on what the diagnosis actually finds.
Every engagement has a defined commercial structure. Diagnostic and delivery projects normally use fixed project fees; Retainer Partnerships use a fixed monthly fee for agreed scope and reserved capacity. We do not use open-ended hourly billing. Fees reflect the complexity and commercial value at stake; where impact is reliably measurable and attributable, part may be linked to agreed performance indicators.
The default starting point for almost every new engagement. We map how the business actually runs, build the Operational Reality Map, and prioritise what’s genuinely worth fixing — including an honest view on whether further work is justified at all. You leave with a clear, commercially assessed roadmap, whether or not anything follows.
A fixed monthly partnership for ongoing operational improvement, system development or architecture support. Scope, priorities, cadence and reserved founder capacity — which may be defined as a weekly or monthly commitment — are agreed upfront and reviewed regularly. No open-ended hourly billing.
GBSA Innovation delivers the fix identified in diagnosis — whether that’s a system, a workflow, an automation, or a change to how the business operates — then documents it, trains the people who’ll run it, and hands it over fully. Client-specific work is transferred as agreed; reusable frameworks and methods remain part of GBSA Innovation’s underlying capability.
